The 90-Day Firm Feedback
Leadership System

Built for executive decision-makers evaluating a practical, scalable approach to manager feedback and accountability.
Stop Avoiding the Conversations That Define Your Culture
Give your managers a repeatable system for feedback and accountability.
Your culture is shaped by what leaders address—and what they allow to continue.
The 90-Day Firm Feedback Leadership System equips managers with a consistent, practical way to clarify expectations, address performance issues, and have difficult conversations without damaging trust or avoiding what needs to be said.
Based on Jeff Hancher’s USA Today bestselling book, Firm Feedback in a Fragile World, the system turns feedback from an individual leadership preference into a repeatable management practice.
13 structured sessions | 45–60 minutes per week | Internally facilitated
What This Helps Your Organization Change
-
Performance concerns are addressed before they escalate.
-
Expectations become clearer across managers and departments.
-
Accountability becomes more consistent and less personality-dependent.
-
Senior leaders spend less time resolving issues managers should be equipped to handle.
-
Feedback becomes part of normal operations—not an event reserved for formal reviews.
Avoidance Is Not Neutral
Most teams do not struggle because leaders do not care. They struggle because leaders hesitate.

A manager sees the issue but waits, hoping it will resolve itself. Another softens the message until the expectation is no longer clear. A third has the conversation but does not follow through. Over time, employees experience different standards depending on who leads them.
When necessary conversations are delayed, the cost does not disappear. It shows up in repeated performance issues, frustrated high performers, lost management time, inconsistent accountability, and problems that eventually reach senior leadership.
The question is not whether your organization is paying for avoided conversations. The question is how long you want to keep paying for them.

The Gap Is Usually Not Awareness. It Is Structure.
Managers are often told to communicate more clearly, hold people accountable, or have courageous conversations. But broad advice does not tell them what to say when an employee becomes defensive, an expectation has been missed repeatedly, or a valued team member needs direct correction.
Feedback is a skill. Skills develop through instruction, practice, application, and reflection. That is the structure this system provides.
A 90-Day Roadmap for Stronger Leadership
This is not a collection of disconnected lessons. It is a structured progression that moves leaders from understanding today’s workplace challenges to building a lasting culture of clarity, accountability, and trust.

At the end of 90 days, your managers share a practical leadership framework—not just a set of ideas.

They have a common language, repeatable models, and a clearer approach to the conversations that shape performance and culture.
Why 90 Days?
A single training event can introduce an idea. It rarely changes how managers respond when a real conversation becomes uncomfortable.
Leaders build confidence through repetition.

During the 90 days, participants return to the material each week, practice with realistic situations, and apply what they have learned in an actual leadership conversation. At the next session, they reflect, adjust, and continue developing the skill.

That rhythm helps new leadership behaviors become part of normal operations instead of something remembered only during a performance review.
How the System Works
A manager or internal leader facilitates one session each week using the provided materials. Every session follows the same practical rhythm:

-
Learn: Watch a short teaching video.
-
Discuss: Work through guided questions as a group.
-
Practice: Apply the principles to realistic leadership situations.
-
Use it: Put the skill into practice during a real conversation that week.
-
Reflect: Return ready to evaluate what happened and improve.

Your organization does not need to develop content, hire a trained facilitator, or create a process from scratch. The teaching, discussion structure, exercises, and application assignments are already provided.
What Changes When Leaders Use a Shared Approach
After 90 days, you should begin to see practical changes in how managers lead:

-
Conversations happen earlier.
-
Expectations are explained more clearly.
-
Managers rely less on personality and improvisation.
-
Employees experience more consistent accountability across teams.
-
Leaders become better prepared to handle resistance and defensiveness.
-
Performance issues are less likely to reach senior leadership before being addressed.
-
Feedback becomes part of everyday management rather than an event reserved for formal reviews.
The goal is not to make every manager sound the same. It is to establish a shared standard for how your organization approaches clarity, feedback, and accountability.

How to Evaluate the 90-Day Pilot
A pilot should give you more than participant reactions. Use these questions to evaluate whether manager behavior is changing:

-
Are managers addressing concerns earlier?
-
Are expectations being communicated more clearly?
-
Are follow-up conversations happening more consistently?
-
Are managers demonstrating greater confidence in difficult conversations?
-
Are fewer unresolved issues reaching senior leadership?
These indicators give senior leadership a practical basis for deciding whether to expand the system across additional teams or departments.
Designed for the Leaders
Closest to the Work
The system is designed for people who are directly responsible for leading others, including:
-
Managers and supervisors
-
Department and team leaders
-
HR and people leaders
-
Emerging leaders preparing for greater responsibility
It is especially useful when an organization wants managers to share a consistent approach to expectations, feedback, performance, and accountability—without requiring every manager to have the same personality or communication style.
Built on a Proven
Leadership Framework
The 90-Day Firm Feedback Leadership System is based on the principles in Jeff Hancher’s USA Today bestselling book, Firm Feedback in a Fragile World.
Jeff has spent years helping leaders navigate the conversations that shape performance, accountability, and workplace culture. This system organizes those principles into a structured 90-day process managers can learn, practice, and apply in their everyday leadership.
It is not a collection of disconnected leadership ideas. It is a practical implementation system built from an established body of work organized to help leadership teams develop a shared approach to feedback and accountability.

Start With One Group.
Expand When You Are Ready.
You do not need to launch the system across your entire organization at once.
Begin with one group of managers and use the 90-day experience as a focused leadership pilot. This allows you to evaluate how the system works in your organization, observe changes in manager behavior, and identify what would support a broader rollout.
At the end of the 90 days, you will have practical evidence to help you decide whether to expand the system across additional teams or departments.

Additional Organizational Support Can Include
-
Multi-team or multi-department access
-
Leadership rollout planning
-
A live kickoff session with Jeff Hancher
-
Midpoint coaching or Q&A
-
A closing debrief
-

Can we receive implementation support?
Yes. Founding leadership groups receive a live kickoff call with Jeff Hancher. Organizations planning a larger rollout may also request a customized support package that includes rollout planning, coaching, midpoint support, or a closing debrief.

What happens after we purchase?
You will receive access to the teaching and implementation materials needed to prepare your facilitator and begin scheduling the 13-session experience. Founding leadership groups will also receive instructions for scheduling their live kickoff call with Jeff Hancher.
What Will Continued Avoidance Cost?
Consider what happens when a performance issue remains unaddressed for another 90 days.

How much additional management time will it require? What will strong employees conclude about the organization’s standards? Which problems will eventually reach senior leadership because they were not handled earlier?
The 90-Day Firm Feedback Leadership System gives managers a shared way to address those issues with greater clarity, consistency, and confidence.
You do not need to overhaul your entire leadership-development strategy to begin. Start with one group. Give them a structure they can use. Watch what changes.
